Velocity is where the AI-first engineering model gets run deliberately rather than opportunistically.

The premise is narrow and testable: human engineers are the senior subject-matter leads and the reviewers, and the production of code, tests, documentation, translations and content is handled by AI systems under their direction. Not “AI-assisted developers.” A different division of labour.

Three consequences show up consistently. Build cost falls to a fraction of conventional quotes. Change velocity rises to the point where new rules and new markets become configuration rather than engineering projects. And the review burden moves — you spend far less time writing and far more time deciding what is correct, which turns out to be the harder and more valuable half.

The studio runs two tracks. Internal products, including Sentinel — an AI trust and governance platform aimed at the 5-to-50-person software business trying to adopt AI safely and provably — and Praxis, an AI learning companion. And client engineering, where the same model is applied to other companies’ software under the Shor Consulting or Velocity name.

For consulting clients this is the answer to a question I get constantly, which is some version of “everyone says they’re AI-first — what does that actually change?” Velocity is where I can answer with a cost, a timeline and a repository rather than an opinion.
